Ecommerce ROAS benchmarks: set a profitable target

Set ecommerce ROAS from your margin. Compare a five-brand Indian agency sample with dated public benchmarks, then calculate the return your orders need.

Good ROAS for ecommerce clears your break-even return and leaves enough contribution to run the business. At a 40% contribution margin before ads, break-even is 2.5×; retaining 10% of revenue after ads requires 3.33×. Those are worked-example targets calculated below.

Our five-brand Indian agency sample returned 1.60× pooled Meta ROAS across recorded campaigns from 8 April to 5 November 2026. The sales/catalogue-labelled subset returned 1.91×. Use those readings to judge market context, then use your margin to decide whether to spend.

Ecommerce ROAS benchmarks for 2026

ReferenceROASSample and observation dates
Boring Commerce, mixed campaigns1.60×5 brands; 08 Apr to 05 Nov 2026; ₹62.83 lakh spend
Boring Commerce, sales/catalogue-labelled subset1.91×4 brands; 26 Apr to 05 Nov 2026; ₹7.05 lakh spend
Triple Whale, Meta median1.88×Over 40,000 brands; Aug 2025 to Jul 2026

The public comparison is Triple Whale’s Meta benchmark report, published 17 August 2026. It reports a cross-market median; our figures divide pooled attributed value by pooled spend. Keep each sample label attached when copying a figure into a plan.

Method note: agency coverage varies by brand. We use observed INR campaign rows in India-store reporting scope. The subset selects sales/catalogue/DPA campaign names and excludes explicit awareness, traffic, engagement and upper-funnel event labels. It is a naming filter. ROAS uses platform-attributed value; delivery geographies and attribution settings vary. The receipt carries the sample totals.

The gap between the pooled reading and the sales-labelled subset is useful. A campaign built to generate engagement should have its own budget and outcome. Loading that spend into a purchase comparison makes the sales team’s target harder to interpret. Build the account view around the decision being made.

Calculate break-even ROAS from contribution margin

Start with the money an order leaves before advertising. Subtract product cost, packing, shipping subsidy, payment charges and expected fulfilment losses from eligible revenue. Use the same tax and refund treatment in the revenue field you later compare with ROAS.

Worked example: assume the following order economics.

Per-order itemAmount
Eligible revenue₹1,500
Product cost₹600
Packing and fulfilment₹180
Payment charges and fulfilment-loss allowance₹120
Contribution before advertising₹600
Contribution margin before advertising40%

That order can carry ₹600 of acquisition spend before contribution after advertising reaches zero. Divide ₹1,500 by ₹600 to get 2.5× break-even ROAS. The equivalent formula is 1 divided by the contribution-margin share.

Now set the amount the order must leave after ads. To retain ₹150, or 10% of revenue, allow ₹450 for advertising. ₹1,500 divided by ₹450 gives 3.33× required ROAS. The retained contribution pays fixed costs and supports profit. Put that requirement into the planning sheet before increasing spend.

This is why a market median cannot set your budget. A return that works for a high-margin product can lose money on a lower-margin basket. Rebuild the calculation when a discount, product mix or delivery cost changes. A new selling price deserves a new acquisition ceiling.

Choose a ROAS target your margin can support

The same worked-example formula produces these thresholds. The final column assumes the business retains 10% of revenue after ads.

Contribution before adsBreak-even ROASROAS retaining 10% of revenue
30%3.33×5.00×
40%2.50×3.33×
50%2.00×2.50×
60%1.67×2.00×

Use the margin after variable costs. Gross product margin alone leaves shipping, payment and fulfilment exposure out of the spend decision. Ask the finance or operations owner to sign off the cost assumptions, then use one agreed table in the weekly growth meeting.

If repeat orders fund acquisition, write the payback period and the repeat contribution into the model. Use completed customer cohorts. Cash tied up in stock and fulfilment still has to be paid while waiting for a later order. Keep the first-order view visible beside the cohort view.

Keep Meta ROAS and store revenue in separate columns

Google’s Target ROAS documentation describes bidding towards conversion value relative to cost. The conversion-value settings matter. A platform report can credit orders after ad interactions while another channel credits the same orders under its own attribution rules.

Use platform ROAS to evaluate delivery within that platform. Use store net revenue divided by total media spend for a consistently defined blended efficiency view. Reconcile both with contribution. Adding attributed revenue from every platform can count the same order more than once.

For an Indian D2C store, include refunds, COD outcomes and payment collection in the reconciliation. A placed order and a completed sale reach different stages of the business. Establish which event sends purchase value, then compare mature order outcomes with the value the platform reports.

Judge extra spend on the contribution it adds

A healthy average can hide an expensive expansion. Work through the additional budget separately before blending it into the existing result.

Worked example: hold the revenue definition and 40% contribution margin constant.

Spend poolSpendRevenueROASContribution after ads
Existing pool₹1 lakh₹4 lakh4×₹60,000
Additional pool₹50,000₹1 lakh2×-₹10,000
Combined₹1.5 lakh₹5 lakh3.33×₹50,000

The combined return looks acceptable against the earlier target, yet the expansion reduces contribution by ₹10,000. Track the extra spend and the commercial outcome it brings. Record changes in promotions, availability and traffic so the team can explain the result.

Separate prospecting from retargeting when reviewing the account. Retargeting reaches people who have already shown interest. Its return can help prioritise delivery, while prospecting has the job of adding new demand. Set acquisition decisions against the customer and contribution outcome each campaign serves.

What to fix when ecommerce ROAS is low

Follow the loss through the funnel before replacing the whole campaign structure.

  1. Verify purchase value. Check the event, currency, order IDs and duplicate handling against the store.
  2. Inspect the promise. Match the creative’s product, price and offer to the destination page.
  3. Read the traffic. Compare click costs with landing-page arrivals and purchases. Our CTR guide shows how a better click rate can still produce worse orders.
  4. Inspect the basket. Review product mix and discounts through net revenue per order.
  5. Set the next test. Choose a specific offer, creative or page change and write the acquisition ceiling before spending.

If CPM rises while purchase efficiency holds, the auction cost alone is a weak reason to stop. If ROAS rises because heavily discounted orders increase, check contribution before scaling. The useful next action follows the loss that remains after the order is fulfilled.

Take the revenue definition, contribution calculation and campaign breakdown to the free benchmark review. The output is a priority action note connecting the account’s performance gap to the business’s acquisition ceiling.

Questions from the review desk

What is good ROAS for ecommerce?

A good ROAS covers variable costs and leaves the contribution your business needs. In the worked example a 40% contribution margin requires 2.5× to break even and 3.33× to retain 10% of revenue after ads.

What is average ROAS in your sample?

Five brands recorded 1.60× pooled Meta ROAS across observed campaign rows from 08 Apr to 05 Nov 2026. The four-brand sales/catalogue-labelled subset recorded 1.91×.

How should I use average ROAS by industry?

Use a dated category figure to investigate a gap. Set the actual target from your own contribution margin and compare the same campaign job and revenue basis.

How is average return on ad spend calculated?

Divide total attributed purchase value by matching total advertising spend. Our reading pools those amounts before dividing.

Source note: Boring Commerce Meta campaign reporting for 5 brands from 08 Apr to 05 Nov 2026; ₹62.83 lakh spend across 364 observed brand-days. Sales/catalogue-labelled subset of 4 brands from 26 Apr to 05 Nov: ₹7.05 lakh. Triple Whale Meta benchmarks published 17 Aug 2026. Google Ads ROAS documentation checked 06 Nov 2026.
